From script to screen for $420: China’s AI drama opportunity

When director Yang Hanhan released a short AI-generated film about ancient Chinese general Huo Qubing (霍去病) earlier this year, it went viral almost immediately. Produced for approximately 3,000 RMB ($420) in computing costs — by a team of nearly 20 people — the film was widely reported to have surpassed 500 million views, a figure Yang herself could not independently verify. The numbers may be open to question, but the signal is not: AI short dramas have moved from technical experiment to commercial reality, and brands are beginning to recalculate. Why AI short dramas cost a fraction of traditional productions The cost gap between AI and traditional short drama production is stark. According to figures from one industry production platform Seedance2.0, a two-minute mass-produced AI short can be made for as little as 2,630 RMB ($370) — the largest share going to computing power at 1,450 RMB ($205), followed by AI direction at 820 RMB ($115) and voice synthesis at 360 RMB ($50). A comparable traditional production runs roughly 500,000 RMB ($70,500), covering actor fees, post-production, venue rental, props, and equipment. Compressed costs compress timelines too. Bona Film Group co-produced the AI sci-fi series Sanxingdui: Future Apocalypse with Douyin as an early proof of concept; Huace has used AI-assisted production across multiple projects to significantly reduce cycle times. In January and February 2026 alone, nearly 20,000 new AI series launched — a figure that signals scale, but also points to the oversupply and homogenization risks that come with any format boom. China AI video investment: Who’s funding the boom Investor appetite confirms the market is being taken seriously. In 2025, AI video generation company Aishi Technology raised over $60 million in a financing round led by Alibaba; LiblibAI secured $130 million led by Sequoia China and CMC Capital; and in early 2026, foundation model company Jieyue Xingchen — also known as StepFun — completed a 5 billion RMB ($700 million) round with Tencent among returning investors. These are not all pure-play short drama businesses, but they represent the infrastructure layer on which the format depends. Audience reach is expanding in parallel. AI dramas are drawing demographics that traditional short drama formats largely bypassed — older viewers and male-skewing genres — opening new targeting possibilities for brand partners. Three opportunities for brands The first is using AI digital humans as brand ambassadors. Today’s tools can generate hyper-realistic virtual characters with synced lip movements at a fraction of the cost of a celebrity endorsement. According to Seedance 2.0, generating one minute of AI character footage now costs in the range of tens of RMB. A brand can build a custom virtual persona — always available, fully controllable, with no scandal risk. Traditional celebrity deals run into the millions of RMB and require months of lead time; AI-driven alternatives can be turned around in two weeks. The second is product integration into AI short dramas. Faster production cycles make it easier for brands to align with trends in near real-time. Audiences are already forgiving of AI’s visual imperfections, which has a useful side effect: it reduces the sense of forced product placement that undercuts live-action integrations. The third is the global export play. Overseas audiences have shown a growing appetite for Chinese-style storytelling, and a 10-minute AI short costs less than 3,000 RMB ($420) to produce — far cheaper than a conventional advertisement. Brands can integrate into influential cultural IPs or build characters tailored to local tastes at a speed and price that conventional production cannot match. The legal risk Legal exposure around AI-generated likenesses is the industry’s most immediate problem — and a direct concern for any brand entering the space. Multiple AI short dramas have generated characters closely replicating the appearance of celebrities including Xiao Zhan and Cheng Yi, using publicly available photos to train models and reproduce costumes, hairstyles, and styling. Lawyers say any AI likeness recognizable to the public likely constitutes portrait infringement, even without exact facial replication. Platforms are beginning to respond: ByteDance’s Jimeng and Doubao apps introduced stricter controls on likeness-based content generation in February 2026. But the legal framework is still catching up with the technology, and liability — for creators, platforms, and brand partners — remains a gray area. Any brand integrating AI short drama production needs legal guardrails in place before launch, not after. What the AI drama boom means for brand storytelling The structural change AI short dramas represent for brands is not purely a cost story. When AI handles production, the actor is no longer the core asset — the story is. For brands willing to move early, that is an opening to become storytellers rather than financiers, with full control over the narrative and none of the celebrity risk.
